What Your Marketing Team’s CAC Number Doesn’t Include

Your platform says your CAC is $42. Your real CAC is probably closer to $65. Maybe $80.

Platform-reported CAC counts the media spend. That’s it. It doesn’t count what it actually cost to acquire that customer.

Here’s What’s Missing

Creative production. Every ad your team ran required someone to shoot, edit, write, or design it. If you’re running a serious acquisition program, creative costs are running $8K to $25K per month. Divided across your new customer volume, that’s $4 to $12 per customer that never shows up in the platform number.

Agency or in-house media buying fees. If you’re paying an agency 10% of spend, that’s a direct addition to CAC. If you have an in-house media buyer at $90K salary plus benefits, that’s $7,500 per month in fully-loaded labor before they’ve bought a single impression.

Returns from new customers. First-time buyers return at higher rates than repeat customers — particularly in apparel and home goods. If 18% of your new customer orders come back, that return rate should be factored into your effective CAC because the revenue those orders generated isn’t real.

Promotions and discounts. If your acquisition campaigns are running 20% off offers, the revenue you’re attributing to those customers is already discounted. Your LTV projection needs to account for whether those customers buy again at full price or keep expecting the deal.

The Gap

When you add these up and divide by actual new customers acquired, the gap between platform CAC and real CAC is almost always 30 to 50 percent. For some brands it’s higher.

That matters because your LTV/CAC ratio is built on the platform number. If your CAC is actually $65 instead of $42, a 3:1 ratio becomes a 2:1 ratio. That’s still healthy — but it’s a different business.

This isn’t a marketing problem. It’s a finance problem. And it’s fixable — but only if finance and marketing are looking at the same number.
